Most AI narratives focus on what AI produces: better outputs, smarter predictions, faster decisions. At OZ, AI does all of that. But the more important story is what AI does to the operating model itself.

AI at the edge does not just automate tasks. It changes the cost structure of running physical infrastructure, and the economics compound with every venue added to the network.

The traditional cost structure#

In conventional venue operations, costs scale linearly with venues:

  • Each venue needs on-site technicians for maintenance
  • Each failure requires physical dispatch: truck rolls, travel, downtime
  • Each new venue starts with a fresh learning curve
  • Quality assurance depends on human inspection

This model has predictable consequences: margins stay flat or compress as you grow. More venues mean proportionally more people, more travel, and more overhead. The operating model doesn't get better with scale; it gets busier.

How AI restructures the cost curve#

At OZ, AI operates at two levels simultaneously:

AI in the product#

The perception stack (multi-camera fusion, real-time tracking, spatial data output) runs entirely on-venue. Edge-sovereign processing means zero cloud dependency for time-critical operations. This is what venues pay for: managed spatial intelligence.

AI in operations#

The same AI infrastructure that serves the product also transforms how OZ operates:

Predictive maintenance: Hardware health scoring analyzes sensor telemetry, thermal patterns, and performance metrics to identify degradation before failure. This isn't threshold alerting; it's pattern-based prediction that reduces unplanned downtime and eliminates unnecessary preventive maintenance.

Remote diagnostics: When issues occur, the system provides the NOC with structured diagnostic data, not raw logs. An operator can diagnose and resolve most issues without leaving the operations center. Remote resolution rate directly reduces truck rolls and site visits.

Automated recovery: Self-healing capture loops detect failure, redistribute workload, and restart components without human intervention. MTTR stays below 5 minutes for the majority of incidents because the system responds before a human could even be paged.

Playbook optimization: Every match, every shift, every incident generates structured telemetry. AI analyzes this corpus to identify patterns: which playbook steps consistently succeed, which failure modes recur, which calibration parameters drift. The playbooks improve automatically.

The combined effect reshapes per-venue economics:

Maintenance cost per venue drops 53% through three mechanisms: standardization eliminates per-venue custom work, remote diagnostics eliminate most physical dispatch, and predictive maintenance prevents failures that would have required emergency response.

Why margins expand with scale#

The OZ operating model achieves non-linear margin expansion:

Revenue scales with venues: Each new venue adds ~$295k in annual contribution. Revenue growth is driven by deployment velocity, not sales complexity.

Costs scale sub-linearly: The team adds approximately 1 FTE per 7 new venues, not 1 FTE per venue. AI handles the operational load that would otherwise require proportional headcount.

At scale: 75 people serve 119 venues. Revenue per employee reaches $636k. EBITDA margin reaches 52%. These are infrastructure economics, not services economics.

The key insight: AI isn't a cost center that improves the product. AI is an operating model that improves the business. The product gets better and the margins expand simultaneously, from the same AI investment.

The compounding advantage#

The economics improve with every venue because the AI systems learn:

  • More venues generate more telemetry, which improves predictive maintenance accuracy
  • More incidents generate more recovery patterns, which reduces MTTR further
  • More deployments generate more playbook data, which shortens commissioning windows
  • More operational hours generate more optimization data, which reduces per-venue overhead

This is not a one-time efficiency gain. It's a compounding advantage; each venue makes the network more efficient to operate.

Infrastructure economics, not services economics#

The distinction matters for how the business scales:

In a services model, gross margin is bounded by labor utilization. You can optimize, but there's a ceiling; humans can only work so many hours.

In an infrastructure model with AI operations, gross margin expands because the operational overhead per unit decreases continuously. The same team runs more venues, with better quality, at lower cost per venue.

That is what "AI at the edge" means for unit economics. Not a feature. A structural operating advantage that compounds with every deployment.
